I have lost count of how many times I have requested an upgrade to business and been told in the lounge or through the Platinum call centre that no upgrades are available.

Then, when I board the flight, the doors close, there are only two pax in business and 6 empty seats.

Some times its 4 empty........J is hardly ever a full house.

Why can't VA allocate upgrades at the gate, like other airlines do?

What do VA have to lose? Points are a liability to the airline, let people burn them when you have nobody else to fill the seat.....and at short notice....what is the downside?

I don't care if they can't promise me a meal, I don't think anyone upgrades from economy to business for domestic flights whose main motivation is a meal.

There has to be a better way VA.

I completely agree with you – these seats are wasted!

But I have to disagree with your assertion about meals. It's actually the reason I'll upgrade myself domestically. If it's an early flight and I'm straight to work on arrival, the flight is a perfect time to have breakfast (I can't stomach much in the lounge at 6, but by the time I'm in the sky at 7, I'm ready).

But yes, it's a win-win. Would be interested to hear the other side of it – perhaps staffing could be an issue?

I guess the only thing that may worry them is whether J buyers may put off buying a J fare in the hope of a gate upgrade. Slim chance in my opinion as I assume J would generally pack out if it were offered.
